Which business processes should you automate first with AI?

The short answer: high volume, rule based, already measured. Skip anything judgement heavy until one agent is live. Here is why that order matters.

Most AI rollouts fail the same way. Someone picks the most painful process in the company, usually the most political one, and points AI at it. Three months later there is a demo, no live system, and a room full of people who now believe AI does not work in their business.

The painful process is almost never the right first process. The right first process has three properties.

1. High volume

An agent that runs forty times a day pays for its own tuning. An agent that runs twice a month never accumulates enough repetitions to get good, and never earns enough trust to be left alone. Volume is what turns automation from a party trick into infrastructure.

2. Rule based

If two competent people would do the task the same way, a machine can do it. If two competent people would argue about it, it is a judgement call, and judgement calls are the last thing to hand over, not the first. Reconciliations, data entry, enrichment, first-draft writing, status chasing: rule based. Pricing decisions, hiring calls, anything a board would ask about: not yet.

3. Already measured

You cannot prove an agent works on a process nobody measured. If the close took three weeks and now takes two days, everyone can see it. If the process had no baseline, the automation has no story, and systems without a story get quietly abandoned.

Then: one function at a time, behind a named owner

Roll out to a function, not to the company. A memo to a hundred people changes nothing. One function with one accountable owner, a person whose name is against the output, changes how that function runs within a quarter. Then the next function asks for the same thing, and now you are pulling instead of pushing.

The pattern we run: map the work in week one, put the first system live inside eight weeks, and keep a human reading every output that touches a real number. AI does the repetitive work. A person answers for the results.
